Five Pillars of AI Transformation
Before building a deployment roadmap, organisations need to assess their current state across five foundational pillars. Each pillar contains scored dimensions rated from 1 (Not Started) to 5 (Leading Practice), giving you a maximum readiness score of 120 points and a clear picture of where the gaps are.
Business Strategy
A clear executive-sponsored AI vision linked to a three-year business strategy. AI outcomes mapped to measurable KPIs covering cost, revenue, and efficiency. A prioritised backlog of AI use cases with business owners, and a dedicated AI budget with approved resource allocation.
Technology & Data Strategy
Copilot licences assigned with policies configured and compliance baselines set. Entra ID with Conditional Access and MFA enforced enterprise-wide. Content classified with sensitivity labels applied and DLP policies active. Key datasets clean, connected, and governed for AI use. Azure environment enabled with Purview or Fabric in place.
AI Strategy & Experience Design
Human-centred AI experiences designed with end users, not just for them. A structured four-to-six week pilot methodology with defined success metrics. Prompt libraries with role-based guides and reuse patterns in place. Baseline metrics captured pre-pilot with outcomes tracked post-deployment.
Organisation & Culture
An executive sponsor actively engaged and championing AI transformation. A change management strategy defined with resistance mapped and mitigated. Scores between 0 and 40 indicate your organisation should begin with foundations. Scores between 41 and 80 mean you are ready to build and accelerate. Above 80, you are positioned to scale and lead. The assessment is not a pass-fail exercise — it is a diagnostic tool that tells you exactly where to invest your first 90 days.
Prioritise Use Cases by Value, Feasibility & Risk
Not all AI use cases are equal. Before committing resources, each candidate should be scored across three dimensions: business value (1–5), feasibility (1–5), and risk (where 5 equals low risk and 1 equals high risk). Multiplying these together gives a priority score out of 125.
Scores above 80 are strong candidates for Phase 1 — your quick wins. Scores between 50 and 79 are Phase 2 candidates that need broader adoption or additional infrastructure. Below 50, consider deferring the use case or de-risking it first.
A practical example: automating Teams meeting summaries across the executive team might score 4 for value, 5 for feasibility, and 5 for risk — giving a priority score of 100 and a clear Phase 1 green light. A customer-facing autonomous agent, however, might score high on value but low on feasibility and risk, placing it firmly in Phase 3 territory.
