When you deploy a new CRM or ERP, you control what data enters the system. You define the schema, the fields, the integrations. Copilot is the inverse of that. You're not putting data in - you're giving an AI model intelligent, natural-language query access to everything your organisation has already accumulated in Microsoft 365: emails, Teams messages, SharePoint documents, OneNote notebooks, meeting transcripts, Planner tasks.
The scope of that data estate is enormous - and in most organisations, it's never been subject to a systematic governance review. Copilot performs a de facto audit of your permissions model every time a user submits a prompt. The question is whether that audit happens on your terms, with controlled findings, or whether it happens in production with real consequences.
Microsoft has made Copilot commercially available, and the pressure to adopt AI is real - from boards, from competitors, from employees who've already started using consumer AI tools in parallel. The business case is compelling. But commercial availability is not the same as organisational readiness.
The most common risk we find: SharePoint sites shared with "Everyone" or "Everyone except external users." These groups include every internal user - which means Copilot will happily retrieve and summarise documents from those sites for any employee who asks. Payroll data. Board papers. Legal files. HR records.
This isn't a configuration edge case. It's the default sharing model for many legacy SharePoint environments, and it's usually invisible until you run a Data Access Governance report - which itself requires SharePoint Advanced Management licensing.

Overshared SharePoint Content
Documents shared with broad internal groups - "Everyone," "All Staff," "All Company" - are discoverable by Copilot for every licensed user, regardless of whether those users were ever intended to see that content. The problem isn't that SharePoint is broken. It's that permissions were never systematically reviewed, and Copilot makes the exposure immediate and conversational. A remediation of this problem requires a full Data Access Governance (DAG) review, which requires SharePoint Advanced Management (SAM) licensing to run at scale. -

No Sensitivity Label Taxonomy
Microsoft Purview sensitivity labels are the primary mechanism by which you tell Copilot - and the rest of the Microsoft security stack - what information is confidential, what is public, and what should never leave your organisation. Without a label taxonomy deployed and applied to your document estate, Copilot has no signal on data classification. There's no encryption boundary, no DLP enforcement on prompts or responses, and no way to scope what Copilot agents can access. Getting labelling coverage across an active document estate is not a quick task. -

Agent Governance Gaps - The Most Overlooked Risk
Every M365 Copilot-licensed user can build agents using Agent Builder by default. They can connect those agents to SharePoint sites, uploaded documents, and Microsoft Graph connectors - and share them across the entire organisation. With no approval workflow, no knowledge-source governance, and no publishing controls, the shadow AI problem moves inside your tenant. Copilot interaction logs - the full record of what users are prompting and what Copilot is returning - require Microsoft Purview Audit Premium to capture and retain. Most organisations are licensed at Audit Standard. Without Premium, you cannot conduct a forensic investigation of a Copilot-related data incident. You cannot determine what a specific user asked, what was returned, or whether sensitive content was disclosed. This is a compliance exposure, not just an operational one. -

No AI Acceptable Use Policy
Copilot is already being used in your organisation - whether you've switched it on or not. Employees who've been given licences are experimenting. Some are entering sensitive business information into prompts: client names, financial data, legal strategy. What Our Assessment Looks Like in Practice
The Virtuelle Group Copilot Readiness Assessment is a structured engagement delivered on-site or remotely, with a Virtuelle engineer working alongside your IT administrator or internal Microsoft 365 team. We require a minimum of Global Reader access to your tenant - we do not make changes during the assessment phase; we evaluate, document, and report.
The engagement typically takes one to two weeks from kickoff to final report, depending on environment complexity and the volume of remediation findings that require clarification. Three Questions to Ask Before You Deploy Copilot
If you're in a meeting this week where Copilot deployment is on the agenda, these are the three questions that should be answered before a go-live date is set:
1. Have we run a Data Access Governance report on SharePoint?
If the answer is no - or "what's that?" - your SharePoint permissions model has never been reviewed at scale. You do not know the scope of overshared content in your environment. This is the single most impactful remediation step before Copilot deployment, and it requires SharePoint Advanced Management licensing to run properly. It should be happening now, not after go-live.
2. Do we have a sensitivity label taxonomy deployed and applied?
A label taxonomy isn't just a compliance checkbox. For Copilot, it's the data boundary. Without it, you cannot define what Copilot can and cannot access in agent configurations. You cannot enforce DLP policies on Copilot prompts. You cannot restrict what information is returned to users based on their role or clearance level. If your labels are published but not applied - or applied inconsistently - the protection is nominal.
3. Who can build and share Copilot agents, and what can those agents access?
In a default M365 Copilot configuration, the answer to who can build agents is "everyone," the answer to what they can share is "the whole organisation," and the answer to what they can access is "any SharePoint site or uploaded document the user connects." If your IT team cannot immediately answer these questions with specific policy details, your agent governance controls are at default - which means they're open.
